Just wondering what the reason is why 2005 and up seats can't be fitted into 2001-2004 models? Is it not possible to swap the wiring pigtails?

Everything on P2s is run ON CANBUS and in 2005 a new protocol was used, so it's a hard stop on interior stuff

Communication stuff, sure but not hardware. Swap old electronics onto new seat frames and wire to new motors and it should still function.

Agreed. You should be able to verify the motors and wiring on the 2004 PSM and 2005 PSM are identical, in which case that will work.

FCP fitment chart says motor 8621412 is 2005- othough, so early info looks bleak

entirely different. even the module assembly under the seat looks different and it has a different connector and different design to unhook it. different rails and frame, different securing bolts and I think even the floor holes for the bolts are different, different foam cushion - 2001-2004 the lower cushing has the spring base attached, 2005up the spring base is separate, the cover is attached with clips 01-04 and with plastic slides 2005+, even the heated element has been upgraded from 3W to 5W however the electrical connector is the same and it's perfectly swapable - I put an 2005+ on my 2003 and had the highest temp set to max in Vida and I have to say that it kind of boils my rear end.
